What is the best way to calculate average sales cycle length per (Rep, Class, ect)?

Ok - just making sure I understand correctly - you want to know how long by sales rep what the average time to close on an Estimate is?

I actually used opportunities, I took the date created. the date status was changed to closed won, converted it to age in days, then did a numeric formula to calculate the difference, used average as a summary type. We touch leads way before estimate, so while that makes sense for companies only giving out estimates, our sales cycles are much longer.
